Bring real examples
Collect the forms, spreadsheets, registers, approval steps and reports your team actually uses. Include the exceptions: returned stock, rejected work, incomplete records and urgent requests. These reveal more than the ideal process.
Name the decision points
For each workflow, identify who starts it, who checks it, who approves it and what evidence must remain afterwards. This makes roles, audit trails and notifications easier to design.
Define a successful first phase
Choose a small set of outcomes that can be measured after rollout: fewer duplicate entries, faster access to a record, clearer stock accountability, or simpler progress reporting. A focused first phase reduces risk and creates a better foundation for expansion.
